When an important software project is in trouble, I come in to get a clear picture of what is happening, decide what needs to change, and work with the team to get it back under control.

When to bring me in

What I look at

I look at the business goals, product scope, architecture, engineering setup, team roles, and the way the work is being delivered.

A delivery problem is rarely caused by one thing. The issue may be technical, but it may just as easily sit in the scope, priorities, team structure, or in the way product and engineering are working together.

How I work

I start by establishing where the project actually stands: what is working, what is not, which assumptions still hold, and which ones no longer do.

From there, I decide what needs to change. That may mean changing the architecture, cutting or reordering scope, changing responsibilities inside the team, or revisiting the delivery plan.

Then I stay involved while those changes are put into practice. Depending on the situation, that can mean working with engineering and product leadership, working directly with the team, or going hands-on where it is useful.

What you should have after this

You should have a clear picture of where the project stands, what needs to change, and what the team should do next.

The first goal is to get the project into a state where the important decisions have been made, the plan is realistic, and the team can move forward with much less uncertainty. The next is to make sure the team can keep moving at a healthy pace without depending on me.

Engagement options

If it is not yet clear how serious the situation is, I usually start with a short project-based assessment.

If the project already needs active recovery, I work directly with the team for several weeks or months, depending on what is happening and how much involvement is needed.
